The AI stack a small marketing team actually uses

Not a list of 60 tools. The handful that survived contact with actual client work, and the categories that are still not worth paying for.

Media Puppies · · Updated

Every week there is a new list of two hundred AI marketing tools. Nobody uses two hundred tools. A working team uses five or six, and most of the value comes from two.

Here is what has actually survived in ours, and — more usefully — what did not.

The two AI marketing tools that earn their keep

A general assistant

One good general model does eighty percent of the work: first drafts, angle generation, summarising calls, turning messy notes into a client update, rewriting an ad for a different objection, explaining a chart. This is the subscription to buy first, and for a small team it may be the only one you need.

The mistake is buying a specialised tool for a job the general model already does adequately. You end up paying four times for four interfaces.

A workflow automation tool

The unglamorous one that actually moves revenue. Instant WhatsApp replies, lead routing, CRM sync, a Monday morning report that arrives without being asked. This is where most of the measurable return lives, and it gets skipped because it is boring compared with generating images.

Worth it in specific situations

  • Image generation — genuinely useful for backgrounds, concepts and pattern interrupts. Not for anything that needs to look like a real product or a real person.
  • Transcription — cheap, reliable, and it turns every sales call into ad copy research. Underrated.
  • Video editing with auto-captions — saves real hours if you ship a lot of short video.

What we cancelled

  1. AI SEO content platforms. They produce structurally correct articles with nothing in them. Fine for a first draft you were going to rewrite anyway — which is what a general model does for a fraction of the price.
  2. AI voice for Indian ads. People notice. The ad inherits a scam quality that no amount of production value fixes.
  3. Anything promising fully autonomous campaign management. Every one we tested optimised confidently towards the wrong metric. The platforms already automate bidding; the judgement is the job.
  4. Chatbot builders that pretend to be human. Covered in the WhatsApp agent piece — the deception costs more than the automation saves.

If a tool's pitch is that it replaces judgement, it is selling you confidence, not capability.

What to buy first on a small budget

If you have limited spend, in this order:

PriorityWhatWhy
1One general AI assistantCovers most writing and thinking work
2Workflow automationStops leads leaking — pays for itself fastest
3TranscriptionCheap, turns calls into research
4Image generationOnly once you are shipping creative at volume

The part nobody sells you

Tools are the smaller half. The larger half is having a process worth automating. A team that does not know which angle it is testing will produce faster confusion with AI, not better ads. A business whose follow-up is broken will now break it instantly instead of within the hour.

Fix the process, then hand the repetitive parts to the machine. That order matters more than any tool on any list.

The honest financial comparison, including the costs people forget, is in the agency vs in-house calculator.

Questions people ask

How many AI tools does a marketing team actually need?

Five or six, with most of the value coming from two. The long lists circulating online describe a market, not a workflow. Every tool added is another subscription, another login and another thing nobody has checked in a month.

What should I buy first on a small budget?

A good general assistant and something for image or video production. Those two cover drafting, research, editing and creative variants, which is most of what a small team actually needs help with.

Which AI tools get cancelled?

Single-purpose ones that do something the general assistant does adequately, and anything whose output needs as much editing as writing it would have taken. The test is whether the tool is still open a month after the trial.

What does none of them solve?

Judgement. AI will produce ten versions quickly and has no view on which one will work. That decision still needs somebody who knows the customer, and no subscription replaces it.
