Customer acquisition cost in Indian D2C: what a customer should cost you

Benchmarks from other people's brands are entertainment. Here is how to derive the number that governs your own decisions.

Media Puppies · · Updated

Customer acquisition cost, or CAC, is what you spend on marketing to win one new customer. The formula is total marketing spend in a period divided by the number of new customers in the same period. If a brand spends 5 lakh in a month and gains 1,250 first-time buyers, its customer acquisition cost is 400.

Founders ask what a good D2C customer acquisition cost is in India, hoping for a number they can compare themselves against. The honest answer is that the question is backwards. There is no market rate for a customer. There is only what a customer is worth to you, and whether you are paying less than that.

How to calculate customer acquisition cost

CAC = marketing spend ÷ new customers acquired

Three choices change the answer, so make them once and write them down:

  • What counts as spend. Ad spend alone gives a media CAC. Adding agency fees, creative production and tools gives a fully loaded CAC. Use the fully loaded figure for the business plan and the media figure for day-to-day ad decisions.
  • Who counts as new. Only first-time buyers. Repeat orders from existing customers belong to retention, not acquisition.
  • Whose numbers. Blended CAC uses your own order data. Platform CAC uses what Meta or Google report, and those reports overlap.

A quick example of why the last point matters. Say a brand spends 3 lakh on Meta and 2 lakh on Google in a month. Meta reports 900 purchases and Google reports 700, which suggests a CAC of about 313. The store shows 1,100 first-time customers in the same month, so blended CAC is 5 lakh ÷ 1,100, about 455. The gap is double counting plus repeat buyers, and 455 is the figure to compare with your ceiling.

Why published benchmarks mislead

A ₹300 CAC is excellent for a ₹2,000 order and ruinous for a ₹400 one. Benchmarks also almost always come from brands with different margins, different repeat rates and different discounting habits from yours. Two brands in the same category can have honest CACs that differ by four times, and both can be right.

Worse, most publicly quoted numbers are first-order CAC with the returns quietly left out, which in Indian ecommerce is not a small omission.

Set your own customer acquisition cost ceiling in four steps

1. Gross profit per order, after everything

Cost of goods, shipping both ways, payment gateway, packaging, and the realistic return rate for your category. COD-heavy categories should be brutal here. The number that survives all of that is what you have to spend.

2. How many times they buy

Look at twelve months of real order data, not an aspiration. If the average customer buys 1.4 times, use 1.4. Consumables earn a higher multiple; a one-off purchase does not get one.

3. Decide what share of lifetime profit you will pay

A third is a common, defensible answer for a brand that needs to fund itself. Higher is a growth decision that requires funding and a plan, not an accident.

4. That is your ceiling

ExampleValue
Average order value₹1,400
Gross margin after all costs55% → ₹770
Orders per customer per year1.6 → ₹1,232 lifetime profit
Willing to pay one third₹410 CAC ceiling

Now every campaign decision has a reference point that belongs to your business rather than to someone's LinkedIn post.

You do not have a CAC problem until you know your ceiling. Before that you have an arithmetic problem.

The mistake that flatters every dashboard

Reporting blended CAC while making decisions on platform-reported CAC. The platforms each claim conversions they influenced; added together they routinely claim more sales than you actually made.

Use blended — total marketing spend divided by new customers — for decisions about how much to spend overall. Use platform numbers only for decisions within a platform. Mixing them is how brands convince themselves they are profitable for two quarters.

What actually moves CAC

In rough order of leverage for most brands we work with:

  1. The offer. Bundles, free shipping thresholds, risk reversal. A better offer beats a better campaign, every time.
  2. Creative volume. More genuinely different angles tested means finding the winner sooner. This is the main lever left now that targeting is automated — see our testing framework.
  3. Landing page and checkout. Speed, form length, payment options. Most brands leak here and blame the ads.
  4. Conversion event quality. Optimising to the wrong event teaches the algorithm to find the wrong people, efficiently.
  5. Repeat rate. Not a CAC lever directly, but it raises the ceiling, which is better than lowering the cost.

When a rising CAC is fine

If you are scaling, CAC rising is normal — you exhausted the cheapest audience and are buying further out. The question is not whether it went up. It is whether it is still under your ceiling, and whether the extra volume is worth the thinner margin.

A ₹410 ceiling with a ₹250 CAC and low volume is not obviously better than a ₹390 CAC at four times the volume. That is a business decision, and it needs the ceiling number to even be discussable.

Work out what an order genuinely contributes after returns with the contribution margin calculator.

If you want CAC set and managed against your own margins, that is where our ecommerce PPC team starts every account.

Two numbers sit either side of acquisition cost and answer different questions. The LTV to CAC ratio tells you whether a customer is worth buying; payback period tells you how many you can buy before the cash runs out.

Questions people ask

What is a good customer acquisition cost for D2C in India?

Whatever your contribution margin and repeat rate allow. Two brands in the same category can have ceilings that differ several times over, which makes any published average true of neither.

Should I use first-order profit or lifetime value?

First-order contribution if cash is tight, and a conservative lifetime value only if you can fund the gap. Spending against optimistic lifetime value is the most common way a profitable-looking brand runs out of money.

Does a rising acquisition cost mean something is broken?

Not necessarily. It rises naturally as you scale past the cheapest demand. What matters is whether contribution per order still clears your target at the new level, not whether the number moved.

What moves acquisition cost fastest?

Average order value and conversion rate, in that order. Both change the arithmetic on every channel at once, whereas bidding and targeting changes are bounded by the auction.

What is customer acquisition cost?

The marketing spend needed to win one new customer: total spend in a period divided by first-time customers in that period.

What is the difference between CAC and CPA?

CPA counts any conversion the ads were optimised for, which can include repeat buyers or leads. CAC counts only new customers, so it is the figure to compare with lifetime value.
